Generative AI in education is not all the same: some applications deliver concrete results within 18 months, others remain stuck in pilot phase. A map for deciding where to invest.

Generative AI has entered universities and schools with sky-high expectations. But after the first pilots, many institutions are reckoning with a more complex reality: budgets are not unlimited, internal skills are scarce, and return on investment in the short term is far from guaranteed.

According to Gartner's analysis of 20 GenAI use cases in the education sector, the key distinction is not between those who adopt AI and those who don't, but between those who choose the right use cases and those who chase technology without a strategy. Use cases were evaluated on two axes: expected value and implementation feasibility within 18 months.

Use cases that already work

In the "Likely Wins" category -- high feasibility and high value -- are applications that are already technically mature and capable of producing measurable benefits within reasonable timeframes.

The personalized tutor is among the strongest: GenAI systems that adapt content, pace, and feedback to the individual student's needs. On the feasibility front, this is an evolution of already existing solutions with more advanced conversational interfaces. The potential for reducing instructional support costs is high, as is the impact on student engagement and retention.

The student administrative assistant -- which handles requests, deadlines, and guidance in an automated way -- is another case with an excellent risk/reward profile. It reduces the load on administrative staff and improves the student experience without requiring particularly complex integrations.

Automated assessment and feedback allows educators to generate tests, grade essays, and provide individualized feedback more consistently and quickly. The time savings for faculty are concrete, and feedback consistency improves equity in the evaluation process.

Educational content creation and the research assistant complete the picture of high-probability successes: the former accelerates the production of up-to-date teaching materials, the latter supports researchers and students in literature search and analysis.

Calculated risks: high value, but watch the feasibility

Some use cases show great promise but require organizational and technical conditions that many institutions do not yet have. Lifelong learning -- systems that accompany individuals throughout their entire educational journey, beyond formal education -- has high strategic value but requires data infrastructure and partnerships that remain complex to build.

The AI career coach, which guides students toward career paths based on market data and individual profiles, also falls into this category: technically feasible, but with significant challenges around integration with up-to-date labor market data and user trust.

Student mental health monitoring is the most sensitive case in the entire framework. The potential value is recognized, but the technical, ethical, and regulatory barriers are such that it should be approached with extreme caution. Gartner places it among calculated risks with low technical feasibility and significant non-financial concerns -- privacy, liability, impact on vulnerable populations.

Marginal gains: not always worth it

The AI-based teaching catalyst -- tools that suggest to educators how to integrate emerging technologies into their lessons -- faces a practical problem: most institutions have not yet defined clear best practices by subject and student type. The value remains low until the system has a solid knowledge base to work from.

The real problem is not the technology

What clearly emerges from the analysis is that GenAI projects in education don't fail due to technical limitations, but due to structural gaps: immature governance, insufficient or low-quality data, lack of internal skills, uncalibrated expectations. Many projects remain stuck in pilot phase not because the technology doesn't work, but because the institution isn't ready to scale.

Licensing costs are often cited as the main barrier to adoption, but the analysis suggests the real obstacle is organizational maturity: AI strategy, data governance, staff training, and frameworks for measuring return on investment are the factors that determine a project's success or failure, regardless of the model chosen.

For IT leaders and decision-makers in education, the recommendation is clear: start with the use cases that have the best feasibility-to-value ratio, build the skills needed to properly evaluate the more ambitious cases, and resist the pressure to chase every technological novelty without a prioritization strategy.

Use case analysis and simulation tools -- which allow customizing the evaluation based on the institution's specific maturity -- are already available and represent a concrete starting point for initiating strategic conversations with key stakeholders.
